In Switzerland, Google searches for the term grew by more than 50% in a year. Banks, insurers, manufacturers and public administrations are hiring in Geneva and Lausanne alike.

Yet many analysts hit a ceiling after a few years. They master the tools, know their business domain and deliver clean specifications. Even so, people still see them as order-takers rather than as partners to management.

This plateau almost always has the same root cause. In fact, it rarely comes from a lack of technical skill. Instead, it stems from mistakes in stance and career path. The six mistakes below come up again and again in our training sessions. Each one can be fixed, as long as you spot it early.

Mistake 1: settling for writing requirements

This is the most widespread mistake, and the most costly. The business asks for a feature, the analyst writes it down, rephrases it and hands it to the technical team. On paper, the job is done. In reality, nobody checked whether that feature solved the real problem.

The scribe reflex

An analyst who only transcribes quickly becomes interchangeable. Moreover, they carry the blame for poor solutions without ever having a say on the need. When the project disappoints, people point to an incomplete specification, even though the original request was already wrong.

Getting back to the real need

The BABOK is the body of knowledge of the International Institute of Business Analysis (IIBA). It offers a simple tool to escape this trap: the BACCM, which connects six concepts.

These six concepts are:

the change to deliver;

the need to meet;

the proposed solution;

the stakeholders involved;

the expected value;

the context of the organization.

In practice, if a request does not let you fill in all six boxes, it is not ready. So ask the missing questions before you write a single requirement. At first you will come across as demanding, then as reliable.

Take a common example. Customer service asks for a new field in the complaint form. Before specifying it, the analyst asks why. It turns out the team actually wants to sort urgent complaints. An automatic priority rule meets that need better than an extra field, and it costs less to maintain. This kind of reframing, repeated project after project, builds your credibility.

Mistake 2: confusing your role with the product owner’s

As Scrum spread, many companies renamed their business analysts product owners. Some analysts went along with it without really changing roles. Others, on the contrary, ended up coordinating sprints with no clear mandate.

Although the two roles look alike, they do not carry the same responsibility. The product owner decides: they order the backlog and are accountable for the product’s value. The business analyst informs the decision: they analyze the need, model processes and check that the solution holds up. Our article on the product owner’s role in Scrum covers that scope in detail.

The trap is wearing both hats without saying so. You then arbitrate priorities without the authority to do so. Meanwhile, the team no longer knows who to turn to. So clarify your role in writing at project kickoff, especially in agile settings.

A clear division of work

In teams that work well, the split often looks like this:

the product owner sets the product goal and orders the backlog;

the business analyst prepares backlog items, with business rules, acceptance criteria and process models;

together, they check that each delivery meets the original need.

This split is not written anywhere in the Scrum Guide. However, it avoids duplicated effort and gives each person a scope they can defend to management.

Mistake 3: talking features instead of value

In front of an executive committee, analysts often present what the solution will do. However, executives want to know what it will deliver. That difference in vocabulary is enough to put you among the technicians rather than the advisors.

Turn every need into an outcome

Get into the habit of tying each requirement to a measurable objective. For example, “automate invoice entry” becomes “halve the processing time for supplier invoices”. The feature stays the same, but the conversation moves up a level.

Speak the committee’s language

Before each presentation, prepare three figures: the cost of today’s problem, the expected gain and the time before results show. If you do not know them, ask the finance team or the business owner. These figures will be imperfect, and that is fine. Indeed, a reasoned estimate opens the discussion, whereas a list of features closes it.

Measure after go-live

Most analysts leave the project on delivery day. Yet solution evaluation is an integral part of the job according to the BABOK. So come back three months later with numbers. Nothing builds a reputation better than a review that proves the promised value.

Mistake 4: letting AI redefine the job without you

Artificial intelligence can already summarize a workshop, suggest user stories or sketch a first process model. Many analysts see it as a threat. Others ignore it and hope the wave will pass.

Both reactions hold you back. In reality, AI mostly automates the least valuable part of the job: formatting. On the other hand, it cannot arbitrate between two competing executives. Nor can it spot the need that nobody dares to voice. The IIBA makes the point on its CCBA page: as AI changes how work gets done, experience verified against a recognized standard carries more weight.

So use these tools to save time on writing. Then reinvest that time in analysis and in your relationship with the business. Still, check every output. A generated user story can look perfect while resting on a false assumption.

Where AI really saves time

In practice, analysts who benefit from AI tend to use it for four things:

turning workshop notes into a structured summary;

suggesting a first list of edge cases to test;

rewording a requirement for a non-technical audience;

comparing two versions of a document to spot differences.

In each case, the tool produces a draft and you keep the decision. Be careful with data, though: never paste customer or confidential information into a tool your company has not approved.

Mistake 5: not documenting your experience

This mistake goes unnoticed for years. Then it becomes costly the moment you apply for a certification. Advanced certifications require a precise number of experience hours over a set period.

Hours you must account for

For the CCBA, the IIBA asks for 3,750 hours of business analysis work in the last seven years, that is, two to three years of practice. For the CBAP, you need 7,500 hours in the last ten years, or more than five years. In both cases, you also declare professional development hours: 21 for the CCBA and 35 for the CBAP, within the last four years.

A simple log is enough

Rebuilding ten years of projects from memory is a real feat. Instead, keep an up-to-date table: project name, dates, hours spent on analysis, techniques used and a manager to contact. This table will also help in your annual review, because it makes your contribution visible.

The log also protects you when you change employers. Internal tracking tools disappear along with your access, and former managers move on. By contrast, a personal file, updated in ten minutes each month, stays available when you need it.

Mistake 6: aiming for the wrong certification

The market offers several certifications, and many analysts pick the most prestigious one rather than the best fit. The result is a rejected application, or a credential that does not match their actual level. The table below summarizes the official requirements of the IIBA and PMI.

Certification

Body

Experience required

Exam

ECBA

IIBA

None

Foundational knowledge

CCBA

IIBA

3,750 hours in 7 years

130 questions, 180 minutes

CBAP

IIBA

7,500 hours in 10 years

120 questions, 210 minutes

PMI-PBA

PMI

36 to 60 months in 8 years depending on education

200 questions

Choose based on your path

If you are starting out or changing careers, the ECBA validates your foundations with no experience required. Note, however, that its new version is only available in English for now. The IIBA still offers the previous version of the exam in French. After two to three years of practice, the CCBA becomes the logical next step.

Beyond five years, the CBAP is the benchmark. According to the IIBA, certified holders earn up to 19% more than their non-certified peers. Finally, if you work mainly in a project management environment, the PMI-PBA speaks the same language as the PMP.

The career changer’s case

Many analysts come from the business side: accounting, claims handling, logistics or HR. They know the processes from the inside, which is a real asset. Yet they often underestimate that experience when choosing a certification. If you have already done analysis work without the title, count those hours. They may well qualify you for the CCBA directly rather than the ECBA.

Plan for renewal

IIBA certifications renew every three years. Also, if you hold both the CBAP and the CCBA, your CCBA renews automatically with your CBAP. If you are still torn between project management and analysis, our PMP vs CAPM comparison will help too: business analysis makes up 27% of the CAPM exam.

Conclusion

A business analyst’s career rarely hinges on technique. Rather, it depends on the ability to question the need, talk about value and hold a clear role, including in agile teams. These three habits turn a specification writer into a trusted voice for management.

The rest is a matter of organization. Start your experience log today, use AI as an assistant rather than a rival, and choose the certification that matches your actual level. After all, according to the IIBA’s 2026 Global State of Business Analysis Report, 70% of employers fund ongoing training for their analysts, so ask yours.

FAQ

What is the difference between a business analyst and a product owner?
The product owner sets priorities and is accountable for the product’s value.
